The Power of L10 Meetings

The EOS Level 10 Meeting: How to Run Productive and Effective Meetings

In today’s fast-paced business world, time is one of your most valuable assets. Yet, too often, meetings—intended to drive progress and solve issues—become time-consuming, unfocused, and unproductive. As a seasoned consultant, I've seen firsthand how transformative the right approach to meetings can be. One of the most effective methods I've implemented in organizations is the EOS Level 10 Meeting.

The EOS (Entrepreneurial Operating System) framework is renowned for its simplicity and effectiveness in helping businesses achieve their goals. Central to this framework is the Level 10 Meeting—a weekly 90-minute meeting designed to keep teams aligned, focused, and accountable. Here's how you can run these meetings to ensure they are not just meetings but strategic powerhouses driving your business forward.

1. Establish a Consistent Agenda

The strength of the Level 10 Meeting lies in its structure. Every meeting follows the same agenda, ensuring that no time is wasted and that every critical aspect of the business is addressed. The typical agenda includes:

  • Check-in (5 minutes): Start with a quick personal and professional check-in. This fosters a sense of connection and sets the tone for collaboration.

  • Scorecard Review (5 minutes): Review key metrics to assess the company's health. If a metric is off-track, it becomes an "issue" to discuss later.

  • Rock Review (5 minutes): Check the progress on quarterly priorities (Rocks). This keeps the team focused on the big-picture goals.

  • Customer and Employee Headlines (5 minutes): Share any news or developments related to customers or employees. This helps everyone stay informed.

  • To-Do List (5 minutes): Review the previous week's action items. Any incomplete items carry over or become new issues.

  • Issue Solving (60 minutes): The bulk of the meeting is dedicated to solving the most pressing issues. This is where real progress is made.

  • Conclude (5 minutes): Wrap up with a recap of new to-dos, discuss cascading messages, and rate the meeting on a scale of 1 to 10.

2. Prioritize Issue Solving

The most critical part of the Level 10 Meeting is the issue-solving segment. Too often, meetings get bogged down in endless discussions without resolving anything. In a Level 10 Meeting, issues are identified, prioritized, and then solved using the IDS (Identify, Discuss, Solve) method. Here’s how it works:

  • Identify: Clearly state the issue. Ensure everyone understands what needs to be addressed.

  • Discuss: Allow open and focused discussion. The goal is not to talk for the sake of talking but to unearth the root cause.

  • Solve: Agree on a solution and assign ownership. When agreeing on a solution, utilize SMART goals (Specific, Measurable, Achievable, Relevant, Time-bound) to ensure clarity and commitment. This ensures the issue is resolved or has a clear next step by the end of the discussion.

3. Maintain Discipline and Focus

One of the biggest challenges in meetings is staying on track. The EOS Level 10 Meeting thrives on discipline. Start on time, stick to the agenda, and ensure that everyone is prepared. If a discussion starts to go off-topic, gently guide it back. The facilitator plays a crucial role in keeping the meeting efficient and focused.

4. Rate the Meeting

At the end of every Level 10 Meeting, participants rate the meeting on a scale of 1 to 10. This simple exercise ensures continuous improvement. If the meeting doesn’t score a 10, ask why and what can be done better next time. Over time, this practice leads to more effective and enjoyable meetings.

5. Drive Accountability

Accountability is a cornerstone of the EOS framework. Each to-do from the meeting should have a clear owner and a deadline. By the next meeting, the expectation is that the task will be completed. This level of accountability ensures that issues are not just discussed but acted upon.

Why It Works

The Level 10 Meeting works because it is structured yet flexible, focused yet inclusive. It allows teams to stay aligned, address problems head-on, and make steady progress toward their goals. As a consultant, I’ve seen businesses transform their operations simply by adopting this disciplined approach to meetings.

If your meetings are feeling more like time-wasters than time-savers, it might be time to consider the EOS Level 10 Meeting. With the right guidance and commitment, you can turn your meetings into a powerful tool for growth and success.
